How to Turn a Podcast into Shorts
One episode, 5-7 shorts, every platform. Here's the system.

A one-hour podcast episode contains 5-7 short-form clips that can drive discovery on TikTok, Instagram Reels, and YouTube Shorts. Most podcasters leave this content on the table.
After repurposing hundreds of episodes for creators like Via Stoica and Dating Beyond Borders, here's the exact system I use to pull clips that actually perform.
Why repurpose?
- Discovery: Shorts introduce new audiences to your full episodes
- Consistency: 5-7 clips per episode means daily content without daily recording
- Algorithm boost: Platforms reward accounts that post frequently
- ROI: One recording session becomes a week of content across 4+ platforms
Step 1: Find the clips
Not every moment makes a good short. Look for these specific patterns:
The hook moment
The single most emotionally charged sentence in the episode. It's rarely the opening line — it's somewhere in the middle where energy spikes: a laugh, a raised voice, a controversial claim, an unexpected answer.
The controversy
A statement that makes people think "I agree" or "I disagree." These get saved, shared, and commented on. Example: "Most podcasts fail because the host talks too much."
The tip
A specific, actionable piece of advice. "Use a high-pass filter at 80Hz" performs better than "audio quality matters."
The story
A mini narrative with setup and payoff in under 60 seconds. Personal stories, client wins, or behind-the-scenes moments.
Step 2: Write the hook
The first 1-3 seconds determine whether someone watches or scrolls. Your hook should:
- Start at the payoff, not the setup
- Use a bold caption strip that repeats the hook verbatim
- Create curiosity or tension immediately
Examples:
- "This one EQ setting fixed 90% of bad podcast audio"
- "Stop doing this if you want subscribers"
- "The difference between a $100 podcast and a $10,000 one"
Step 3: Edit for vertical (9:16)
Reframe from 16:9 to 9:16 with these rules:
- Center the speaker — crop to face/upper body
- Safe zones: Keep text and face away from top/bottom 15% (platform UI overlays)
- Dynamic captions: Large, readable text that animates with the speech
- Keep it under 60 seconds — shorter is always better
- End with a reason to watch more: "Follow for part 2" or "Full episode in bio"
Step 4: Add captions
Captions are non-negotiable. 85% of social media videos are watched without sound. Use:
- Bold, sans-serif font — Montserrat, Impact, or similar
- Large size — readable on mobile without squinting
- High contrast — white text with black outline, or branded colors
- Word-by-word animation — keeps attention through the clip
Step 5: Export for every platform
Each platform has different requirements:

Export once at 1080x1920 and upload to all platforms. The same file works everywhere.
The 1-episode to 7-shorts workflow
Here's how I turn one episode into a full week of content:
- Listen through and timestamp 7-10 potential clip moments
- Select the best 5-7 based on hook strength and emotional impact
- Write a hook for each clip (the bold opening caption)
- Edit each clip to 30-60 seconds with dynamic captions
- Add consistent branding — logo, colors, fonts
- Export and schedule across TikTok, Reels, Shorts
- Add a CTA in each clip directing to the full episode
Common mistakes
- Using the episode intro as the hook — nobody cares about "Welcome to episode 47"
- Too much context — shorts should work as standalone content
- No captions — you're invisible to 85% of viewers
- Clips too long — if it's over 60 seconds, cut more
- No CTA — always tell viewers what to do next
